Course 2, Discussion 3: High Expectations and High Warmth
Congrats! You made it the second course in the LDP! In this course, we focus on the specific interpersonal skills needed to be a strong leader on 7 Cups, including mastery of communication skills, time management, conflict resolution, stress management and empowering new leaders.
I know if you are here, you have read our values and culture guide. I would like to start off by further emphasizing one value that's required for a leader to be successful here, and that is balancing High Expectations & High Warmth.
Work environments with high expectations and minimal warmth tend to result in companies that are very driven, rule-oriented and risk-averse. The people do not tend to grow as much personally or professionally. On the other hand, workplaces that are high in warmth, but have minimal expectations, tend to struggle. Everyone is happy and feels loved, but not a lot of effective or focused work gets done.
7 Cups is high expectations AND high warmth. We expect a lot from you. You might feel like we think you are more capable than other people have suggested or maybe even more capable than how you see yourself. That is okay. Every person on the team has outperformed and done better than they expected. This is largely because warmth, patience, and trust help people make much more progress than they have in other environments. We have high expectations, but we will provide plenty of encouragement and guidance to help you get there.

An imbalance of expectations and warmth will lead to uncertainty and low productivity with and will not be able to reach the goal

Having too low expectations warmth will badly affect the community and the leaders as there will be no coordination at all among the team members to achieve a certain goal

@FrenchToast An imbalance of warmth and expectations reduces both professional and personal growth, the person gets stuck in a loop. The tea starts feeling more like an army training rather than peer discussion and growth.
@MistyJasmine 2. It affects the community in a more negative way where chaos can be seen everywhere but no one to listen or who listens with high expectations.

As a 7 Cups leader I think it important to have a strong balance between expectations and warmth. An imbalance in these can impact the motivation and effectiveness in the team. It is important to be able to provide emotional support but also maintain clear boundaries and expectations.

Low expectations:
Impact on the community: individuals may feel confused and unsure on what they are meant to be doing. They may lose motivation and feel under challenged, making the community less engaged.
Impact on working with fellow leaders: other leaders may feel unsupported and confused on their role in the community.
Providing support while maintaining boundaries is such an important yet delicate skill to master!

Too low expectations: 1) community support quality drops as people don’t stretch or improve, 2) leaders stay friendly but unfocused, tasks drag, and impact shrinks. Too little warmth: 1) community feels rigid and unwelcoming, people withdraw or leave, 2) leaders feel distant or resentful, feedback hurts, motivation falls, and teamwork suffers.

I really liked the way you reflected on expectations and warmth; it shows a lot of insight. Balancing the two isn’t easy, but your perspective reminded me how important it is to keep both accountability and compassion in mind. ✒️ An imbalance of expectations and warmth could impact my motivation and performance. The role could feel overwhelming but not rewarding and safe but not growth-oriented, decreasing willingness to remain in the position.
✒️ If expectation was high with too little warmth, it could lead to feeling underappreciated, overworked, and result to less motivation. If expectation was too low with high warmth, it could lead to complacency and there would be not much growth. The community will eventually become underperforming and experiencing burnout. This could manifest in how leaders interact with follow leaders such as delays, rudeness, etc.

If a 7 Cups leader has an imbalance between expectations and warmth, it can create ripple effects in both the community and among fellow leaders. Expectations without warmth feel harsh, while warmth without expectations feels aimless. A healthy balance is what keeps the community thriving and leadership relationships strong.
Too high expectations without enough warmth: Members may feel pressured, judged, or unsupported. The community could lose its safe and caring atmosphere, and fellow leaders might see you as demanding rather than collaborative.
Too much warmth without clear expectations: The community may feel good emotionally, but lack structure, accountability, and growth. Fellow leaders might struggle with consistency and feel like standards aren’t being upheld.

It is crucial as a 7 Cups leader to have a balance of expectations and warmth to provide security, growth, and support.

If there’s an imbalance, leadership becomes ineffective in different ways. Too much focus on expectations without enough warmth can make the environment feel pressured and uncomfortable, which may discourage people from opening up or participating. On the other hand, too much warmth without clear expectations can lead to a lack of structure and accountability, where things feel positive but don’t really move forward. Both sides matter, and the balance is what makes leadership actually work.
How do you think having too low of expectations, or too little warmth, will impact the community and your work with fellow leaders?
If expectations are too low, the community may become less active and less reliable, since people don’t feel motivated to put in their best effort. It can also make teamwork harder because there’s no clear standard to work towards. If there’s too little warmth, the community might feel unwelcoming or distant, which can reduce trust and engagement. With fellow leaders, that lack of warmth can make collaboration feel transactional instead of supportive, and over time, it can lead to burnout or miscommunication. A strong balance helps build both trust and accountability.

If there’s an imbalance between expectations and warmth, I think leadership starts to lose its effectiveness in subtle but important ways. If I lean too much into expectations without enough warmth, I might come across as rigid or overly critical, which could make people feel pressured rather than supported. On the other hand, if I focus too much on warmth and not enough on expectations, I might create a comfortable space, but one where growth and accountability are missing.
If expectations are too low, the community may feel safe but not challenged, which can limit both personal growth and the quality of support being provided. People might become passive rather than engaged. Similarly, in working with fellow leaders, low expectations could lead to a lack of direction or shared standards, making collaboration less effective.
If there is too little warmth, the community might feel emotionally distant or even intimidating, which goes against the core idea of support. People may hesitate to open up or participate. Among leaders, it could create a more transactional dynamic rather than a collaborative and trusting one.
For me, the balance is important because I naturally lean towards warmth, so I need to consciously ensure I’m also maintaining clear expectations. I think the goal is to create an environment where people feel both supported and also challenged to grow.
