Congrats! You made it the second course in the LDP! In this course, we focus on the specific interpersonal skills needed to be a strong leader on 7 Cups, including mastery of communication skills, time management, conflict resolution, stress management and empowering new leaders.

I know if you are here, you have read our values and culture guide. I would like to start off by further emphasizing one value that's required for a leader to be successful here, and that is balancing High Expectations & High Warmth.

Work environments with high expectations and minimal warmth tend to result in companies that are very driven, rule-oriented and risk-averse. The people do not tend to grow as much personally or professionally. On the other hand, workplaces that are high in warmth, but have minimal expectations, tend to struggle. Everyone is happy and feels loved, but not a lot of effective or focused work gets done.

7 Cups is high expectations AND high warmth. We expect a lot from you. You might feel like we think you are more capable than other people have suggested or maybe even more capable than how you see yourself. That is okay. Every person on the team has outperformed and done better than they expected. This is largely because warmth, patience, and trust help people make much more progress than they have in other environments. We have high expectations, but we will provide plenty of encouragement and guidance to help you get there.

An imbalance between expectations and warmth can create dysfunction; if there's high warmth but low expectations the community atmosphere can become comfortable but stagnant, where standards slip and problems are left unaddressed, while a sense of purposelessness grows. Other leaders and members can become frustrated due to the lack of structure and accountability. Whereas if there is high expectations and low warmth the community atmosphere can become a high-pressure environment where members and leaders feel burnt out, undervalued and concerned. In such an environment trust can be eroded and team dynamics fall apart.

If there is an imbalance with low expectations or insufficient warmth that can damage both the community and leader dynamics, as low expectations creates a stagnant and unfocused community where standards are eroded. Whereas if there is insufficient warmth this results in a cold, transactional community environment that can burn out members and leaders, diminishing teamwork and trust.

What do you think happens if you, a 7 Cups leader, have an imbalance of expectations and warmth?
Ans: Finding the right balance helps maintain trust, motivation, and accountability. When warmth and expectations are in harmony, it builds a supportive space where people feel encouraged to do their best and grow together. And during my journey as a listener, I somehow also learnt this, even if not a leader .

How do you think having too low of expectations, or too little warmth, will impact 1.) the community, and 2.)  impact how you work with your fellow leaders?
Ans: If expectations are too low, the community can lose motivation and direction. If there’s too little warmth, it can feel distant and unsupportive. With fellow leaders, low expectations weaken accountability, while lack of warmth can create tension. A balance of both keeps the team motivated and connected

If a 7 Cups leader has an imbalance of expectations and warmth, it can create tension or confusion within the team. Too much expectation without warmth can feel harsh, while too much warmth without expectation can reduce accountability and progress.

✒️ How do you think having too low of expectations, or too little warmth, will impact 1.) the community, and 2.) impact how you work with your fellow leaders?

Having too low expectations or too little warmth can make the community feel unmotivated and disconnected, leading to less engagement and support among members. It can also create distance and miscommunication with fellow leaders, making teamwork and collaboration less effective.

You're exactly right. Without a proper balance, the system completely falls apart because people will either become too lax with their responsibilities or become overwhelmed by them.

If I, as a 7 Cups leader, am caught without balance between my own expectations and the warmth I grant to myself, then I am highly likely to experience burnout (high expectations; low warmth) or cause more harm than good in the conversations I have with others on 7 Cups (low expectations; high warmth). 

✒️ How do you think having too low of expectations, or too little warmth, will impact 1.) the community, and 2.) impact how you work with your fellow leaders?

1. Having low expectations will create a toxic and unhealthy environment within the community. Suppose we decide that we can just ignore the guidelines and training entirely simply because it seems easier. In that case, 7 Cups will lose its reputation as a viable resource for struggling individuals. Additionally, having too little warmth/patience for our listeners will deter them from ever trying/feeling like it's possible to improve. 

2. Having too few expectations when interacting with other leaders will create an imbalance in work distribution and an overall negative reflection on the interaction. Being a leader requires discipline even amongst ourselves because we are a team working towards a common goal. However, having too little warmth and never forgiving others for their shortcomings will also create a negative environment and destroy passion for the work we do.

It's from communicating with the team. You know, when you can't talk to your team about your idea, the imbalance has to happen.

I'm going to choose a less warm: 

With the community: Choose peace over everything, sometimes it's good, but sometimes it's bad.. The community is hard to grow, and a lot of people pleasers are

With fellow leaders: 

  • I can't listen to them clearly because of less warmth 
  • Only care about the results of the community
  • Discuss with her/him in an emotional way

If a leader has too many expectations but not enough warmth, people might feel pressured instead of supported. But if there’s too much warmth and no structure, things can get unorganized. You really need both to keep the group kind and motivated.

If expectations are too low, the community might stop growing or taking things seriously. Too little warmth makes it feel cold and unwelcoming. With other leaders, that combo can hurt trust and teamwork.

If you have a lot of warmth but low expectations, this can allow other people to walk all over you if you're too nice. Have great expectations but low warmth makes it seem like your expectations aren't worth meeting because you're a cold person.

Having too low of expectations makes it look like you don't care about what happens in your community. Having too little warmth makes the other people in the community resent you. Both of these impact the work with your fellow leaders because if you are not matching their energy with high warmth and high expectations, the whole team suffers. No one wants to work with a cold person who just doesn't care.

It can negatively affect teamwork, and the relationship between leader and members.

1. The team in general will be without vision, and not be sure what their goals are.

2. Also, the presence of true leadership will be literally absent. There are no emotional connections among leaders.

An imbalance of expectations and warmth can cause a 7 Cups leader to become disheartened and/or burnt out. You need balance to continue most things in life.

How do you think having too low of expectations, or too little warmth, will impact 1.) the community, and 2.) impact how you work with your fellow leaders?

1) Too little warmth can impact the community as it can make it feel robotic instead of alive.

2) Too low expectations will impact work with fellow leaders, as people can start slacking on tasks that need to be completed.

A leader with too much expectation is like a sun that burns, and a leader with too much warmth is like a cloud that hides direction. Balance is the weather where growth happens! 

When expectations are too low, the community may lose motivation and purpose. Members might feel like their efforts don’t matter, and participation can become passive. If there is too little warmth, the community can start to feel cold or distant, and people may not feel safe opening up or sharing their struggles. Low expectations can lead to inconsistency, missed responsibilities, and confusion among leaders. Fellow leaders may feel like they are doing extra work or like their contributions are not valued. If there is too little warmth, communication can become tense or detached, making it hard to cooperate, ask for help, or give honest feedback.

I really like the metaphor you used. I also agree with your point about how both low expectations and low warmth can quietly affect motivation and communication.
