Evolving Our Community Moderation Tools For Sub-Communities!

When 7 Cups first started it was a small internet village. We did about 50 supportive conversations every week. Our community was small, dedicated and supportive. We learned a lot about one another and what our community needed in order to evolve and grow in those early days. Fast forward and this little village has evolved into a small internet city. Many of us have not only watch it evolve and grow, but helped organize and facilitate its growth.

For 7 Cups, growth and evolution as a community is all about supporting members. The more members we can support, the more we realize and embody our mission, which is to be the support system for the internet. We have intentionally built a community where everyone is welcoming, kind and uplifting. Part of the process for doing this was building up volunteer teams who support and organize projects which embody this culture and drive our mission forward. Group support moderator, forum mentor, peer support, teen star, chatroom mentor...etc. all of these volunteer roles aim to create a culture of support and kindness.

The very first project I had when I began this job, was to organize these leadership teams and get volunteer leaders plugged in to help keep our growing village alive with supportive content, events and helpful information for all those who walked through our doors. Over time, these roles evolved. We now have over 700 members and listeners plugged into a diverse range of volunteer roles all over 7 Cups. Over the years, weve added more roles to help accommodate the needs to each team, community and project groups. Its been very cool to watch you all figure this out !

When an online community reaches a certain level of growth, breaking off into smaller sub-groups is a natural part of online community evolution. In October 2016, we launched our first four sub-communities and over the past year, we launched more than 30 sub-communities.

Since August, a 948 members and listeners participate in Sub-community group rooms daily! Altogether, these folks sent 6,262,463 supportive messages in SC group rooms! In the forums, our sub-communities have also been thriving! Since August, our forums have had an average of 247 people participating daily! Altogether, these folks made 76,068 posts in our SC forums (of them, 18,175 were made in check-in threads).

It is clear our sub-communities are doing incredible work supporting members and creating helpful community experiences! We should all give ourselves a pat on the back! Bravo!

Through the past year of watching these sub-communities grow and working closely with the leaders and team members who help to build up these areas of the site, a few problems continue to come up. The problems exist alongside incredible gains with sub-communities. Below I will outline the problems weve seen emerge. At their core, these problems are a symptom of our community continuing to grow and evolve, which is awesome and something we all should be proud of. We are a complex, adaptive system. It is time to start deliberately solving some of these problems for the purpose of building up these sub-communities so that members can get better and more dedicated support.

Problems -

----> Leadership teams in SCs lack effective accountability and are not as strong as they could be because of turnover and under-participation. We work hard to train people in their roles (shout-out to our awesome ambassador teams who support these leadership onboarding processes), so when they drop off or dont show up, its a hit to our system.

Lack of accountability can also be seen in that there is nothing holding an individual leader to their sub-community. Because a forum mentor in the depression community can moderate throughout the forum, they float around. There is no way for us to know where they participate, how much and to what extent. If someone takes on the role as depression forum mentor, we really need them to stay present in this forum, add/ reply to threads, support check-ins, work with forum supporters...etc. At present, this happens but not to the extent that is needed and in the best interest of the sub-community.

----> Lack of consistency in moderation leads to less familiarity between members and SC leaders. We know that when there are familiar faces in communities, members get better support. The consistency in not only moderation, but also content, supporting one another is what keeps members engaged in the healing process. These friendly faces help establish trust. When there is trust, continued familiar faces and a dedication to supporting those who participate in your SC, members get better help.

One possible solution: Create a moderation system where an individual moderates in the project group they have joined and been trained for. What does this mean? For example: a forum mentor in the depression community would only moderate the depression forums and a group support team members would only moderate in the depression rooms. That will allow them to be a more integral part of their subcom that can be more effective as a moderator because they are in the neighborhood so to speak.

As our neighborhoods continue to grow and evolve, we are going to need dedicated facilitators and moderators to take ownership and make these spaces supportive places for community building. One way to think of this is like reddit. There are over a million subreddits. Each subreddit has its own moderation teams (much like us), however, moderation is locked to the subreddit they manage and support. Imagine if every reddit moderator could moderate in every single subreddit? That is how 7 Cups is functioning right now. Because moderation is open all over the site, there is less accountability to your specific area. This lack of accountability results in 1) leaders not feeling fully engaged or recognized in their focus areas of the site 2) members having less familiarity in leadership and consequently getting less support.

Things to keep in mind about this idea:

----> Instead of giving support team members/ group mods & forum mentors the ability to moderate everywhere in the forum right off the bat, wed ask them to really focus in their desired SC area.

----> Wed still keep all of our global moderation roles! With continued experience building up their SC, being present and supporting their community, an individual would be able to apply for a global moderation role. Wed still keep and maintain global moderation roles for group & forums. To start, this would likely be mentor leader role and ambassadors (I am open to other ideas as to who is considered a global moderator as well). A forum global moderator would be able to moderate in any forum area on 7 Cups. A global group moderator would be able to moderate in any room on 7 Cups.

----> As we build up out our sub-community team more and more, its very important that we never lose our central community feel. We need both the center city of 7 Cups and the sub-communities (neighborhoods). To this end, wed take the following steps:

Ensure all moderators are trained in the same way. Group mods still go through the center city to get their training. Forum mentors/ supporters still go through the center city to get their training. After the success completion of an application and training, they will apply or volunteer for a specific sub-community. This process would not change with this update. This process exposes applicants to volunteers from other communities and maintains moderation expectations across the entire community.

We would earmark certain sub-communities as center city projects or center city areas. Ex. Listener learning & journey - this community aims to teach and support listeners in developing listener skills. This is an area of the site we want to continue to build up so that all listeners, no matter their topic interest and listening abilities can join in and get support. Ex. Sites updates, Safety & Knowledge, Kitchen table - these will be earmarked as areas of the site intended to build up the global 7 Cups community.

----> In just one year, we have created roughly 30 sub-communities. We will continue to add more of these communities as their is interest. We will launch communities that fall within the following categories:

Partnership type communities - Young People of Color , NAMI

Topic based communities - Anxiety Support, Bipolar support..etc. (majority of our communities are topic based)

Project based communities - Appreciation & Gratitude, Group Mod Zone, Mentor meet-up, SC leader bubble...etc.

----> If you moderate in more than one area of the site, you can be continue to do that. We all have a few communities we frequent! You will not need to pick ONE area of the site to focus on.

----> Do not think of this as demoting, it is not. It is restructuring how things are organized in the community in a deliberate way.

----> You will still be able to see and participate in the ENTIRE 7 Cups community no matter your role.

----> There have been concerns about group support emergencies and covering for one another. I think this is a valid concern and one I have spoken to @lovelyllama13 about. The goal is to keep our rooms as safe as possible, we will not take steps to reduce safety programs or moderation in rooms where extra moderation is needed.

The goal is to start small with this! Pick a few communities to give it a try with and learn as much as possible. We will NOT be rolling this out to the entire site all at once. The idea is to do an experiment with this idea.

I like the idea of having regular moderating team members for specific communities as I believe that helps to build rapport and understanding of those who participate there. I think that I'd really like to see how this goes with 1 or 2 communities to see how it plays out with them. Perhaps a couple that struggle a bit more than others. I like the idea of coming back to revisit what the results of the initial roll out will be.

One thing I think for consideration is the guidelines of each subcommunity when it comes to global moderation. We need to be sensitive to having global moderators aware of special needs in some communities that might not exist in others. So I like the idea of global moderators being more experienced. Also, pairing up new moderators with experienced moderators in that subcommunity or group support area who already are familiar there could be a big help I think.

I know change is tough. We saw that with the subcommunities when they first started, yet they have had success and enthusiam for many communities and we have seen increased involvement from members and listeners there. I see this moderation transition the same. It's like laying out a plan to renovate a house. One the initial revision is in process, sometimes there is need to go back to the drawing board to fix some unexpected things. I think it's a great idea to address some weaknesses we are having. Hopefully we can watch the test areas closely and see how they are doing with this change before ruling this in or out. :)

@KristenHR I totally agree with you about teaching global moderations rightly. Each subcommunity, alright, almost each have their own rules about moderation and what fits in one area is not always alright in another area. That's why I am thinking we should all be a bit careful with this new role and we should make sure that canditads understand the difference between certain areas but I am for sure willing to take a try and see what this new change brings to us!

You make great points here Kristen. I especially like the house metaphor. This is like doing construction and we will need to go back and review plans carefully and methdically. I want to work with the community to update our moderation system in a way that works well for us.

You make a good point about the global moderation role and needing to be senseitive. That makes sense to me and I think its an area we can make stronger to ensure safety in the rooms, but also that each community culture is preserved.

Although I support a good amount of changes made to 7 Cups to strive to the betterment of the community, I disagree with this one. There can often be forum issues that need quick attention from a Forum Teen Star or Mentor, such as spam posts or people disobeying rules, and these can occur in any subcommunity or forum section. In my opinion, a better alternative or compromise to this proposal would be to use the Forum Key in place of the Teen Forum Star or Forum Mentor badge if the leader is not a Teen Star or Mentor that is on the forum track. This badge would be subcommunity-specific (if they were to be a Forum Keyholder for Depression Support, for example, the badge may be entitled "Depression Support Forum Key"). This role would be a leadership role above a Forum Supporter, but not quite a Forum Mentor or Teen Star. As a Forum Mentor or Teen Star, the badgeholder will attain global forum edit access. When they're enlisted in a subcommunity as a Forum Mentor or Teen Star, they should be more active in that area. Also, at the same time, though, maybe the Forum Mentor/Teen Star role should be abolished as a subcommunity leadership role and be swapped for the Forum Key roles. The forum Mentor/Teen Star track won't be abolished, as it will be granted for global forum edit access. It just wouldn't be a subcommunity leadership role. A Forum Mentor or Teen Star can still become a Forum Key in a subcommunity, but they wouldn't need a new badge since they already have edit access. So, if they do wish to be listed as a Forum Key, their name could just be plugged into it. Also, psst, don't forget about Teen Star Leader tracks as they're the teen equivilants to Mentor Leader tracks!! As for the Group Mod deal, I still agree they should attain global moderation priviledges. There could be a seperate badge for a room-specific moderation priviledge prior to becoming a Group Mod, but Group Mods deserve moderation priviledges in all rooms, in my opinion. Although Forum Mentors and Teen Stars and Group Mods can abuse their power, it doesn't happen *too* often from what I've seen. Anyway, hopefully I made sense and my feedback will be considered :)

@Emily619 I agree that the teen community poses unique problems. I think this idea should be tried in the adult side to see how it works before considering any changes in the teen side. I am not the one to decide, but that makes sense to me.

I agree with Emily's stance on this issue - in both the teen and adult communities, there are often times a need for moderators for the sake of correcting someone/something that does not follow our community guidelines. Might this have nothing to do with our said community? It might not. But, if I'm an Anxiety Support moderator and I run into an abusive person in Depression Support and I am the only mod online at the moment, I need to be able to address the situation. The same idea goes hand-in-hand with the forums.

@Emily619 I think you made a few good points here and I am sure @Laura will concider your feedback heart Personally, I see it as a good idea but I also see bigger picutre of it, just like you. Of course, it might be hard with the spam in this way, but if I got this correct this thing is going to be live only for subcommunities. So that means that you can manage only your subcomunity and not other. I am wondering maybe they can let leaders to manage their community AND non subcommunity forums? In that way, it would solve spam issue as usually it's posted not in subcommuntities but more in general welcoming section. Also, what I noticed, spam flagging is very effective! I say it as someone who is checking forum flagged posts. It's much easier to delete the spam when it's flagged than directly from the site, so we might could simply flag it instead of deleting it? How does it sounds?

Also, talking about group support, I bet it's seems very scary to loose the ability to mod everywhere and it's natural that you are concerned about it and how it's going to affect the mood in the room. But as far as I noticed, mods usually is not even using warnings, it's like extra thing in crisis. So you as listener can still make sure that other people is following the rules, you don't need to be mod to remind them to follow the rules, you know? Personally, I am not mod but I am still making sure that the room I am in stays supportive for everyone and I am still reducing any fight if we have one. As you are mod, it's obvious that you know the ways how to reduce the fight and so on without warnings so you can use them even if you don't have mod badge on that room. Does it makes sense to you? Also, let's remember that Laura and Kate promised to solve the issue about the emergency modding so let's hope it will be sorted out!

Thank you for your post Emily and ideas! yes, i have considered that spam removal is something we need to account for and I have every intention to making sure safety is preserved in the best was possible with any update, including this one. We will ensure that we still have proper coverage for this.

Your idea with the forum key badge is interesting. That badge is for project holders who need to edit forum to update project information. The way forum mentor / teen star is set up right now, we ask you to take on a specific project of the site. You are the forum mentor/ star in a specific community or category. That has long been part of the forum mentor/ TS role. This idea is meant to be an evolution of what we area already doing because we know it works, not only in our community but in other global online communities like reddit.

Global moderation is important we will will figure out the best way to continue with it, as mentioned above. Remember, the goal of this update is to ensure that members feel connected to Forum mentors/ TS in their specific area. When they do, they get better help and support. We need to see and feel the familiar faces in each of our communities.

@Laura I like the idea of everyone being dedicated to one but no more than two SubCom's. This is vital for as you said consistancy. As far as restricting Group Mods, I can see the problem of arising needs in a chatroom. I dedicate myself only to the Trauma Support team. There's so much going on there's no way I would be effective in any more than there. But as a Group Mod, there's many times when I pop into the LHR or LSR and someone comes in needing a Mod in a chatroom. For that purpose it would be a shame to be restricted. I otherwise agree though, Trauma Support is a rather sensetive area. Alle those volunteering for Trauma should be well educated and experienced in how to help such cases. I don't think someone popping in from say Healthy Living would feel comfortable let alone know how to help near as effective as one trained to be on the team. I love that we're begining additional and ongoing training. Being a Transsexual I certainly do pop into the LGBTQ+ SubCom, and I do help there sometimes. I'm at RaCat's service should I be needed, but again, One SubCom is more than enough to be dedicated to. Just My thoughts. Hi :)

@Raveninthelabrynth I hear what you are saying. That is often how I end up modding by request. There will be universal group mods so maybe that might be something you might be interested in.

I often go into a group chat room with the idea that I will lead the conversation in a more positive direction. Anyone can do this with or without a badge. I think the issue as you stated is to stay close to your subcom a lot of the time so as a group mod, we are an integral part of the community and we know when someone is going against the guidelines of the subcom. The Group mod in a subcom can be part of what keeps the subcom strong and the people feeling connected.

I think we need to accommodate many needs of different subcoms and the ways that people want to serve the 7cups community.

@soulsings Indeed I agree Soul, Distraction/Re-Direction is always my first choice too. This is a good subject to consider, I'll be watching to see how this developes. As I said, I am dedicated to Trauma Support first. It's where I work best and I serve as my Team and SubCom needs me to. If the site further needs me to be a "Global Moderator" I am here to serve as I can.

@Laura I'm confused about different rooms and rules : except thinking space rules are the same in every room (ok LSR has 30sec.) we moderators agreed to obey the rules so I have a hypothesis:

a. rules might not be communicated equally and in obvious places (chat room rule link) so moderators aren't aware of exceptions.

b. moderators have been unprofessional (they'll be most likely unprofessional in other rooms too)

so I believe this change will create a few problems (more workload for smaller teams), harder to do pop-ups in different rooms without a mod from that team, not able to give your mod buddies and others a helping hand (if you're not at the same team). It will be also more difficult to get hold of a forum mentor if you need something fixed very urgently.

I hope this concerns will be addressed. :) I believe you will do!

We may need people to float around and make sure this is happening as intended. There will be problems, that is what the small scale start up of this program is about. I welcome problems at a small scale because they will teach us how we need to change the program to meet the needs of the subcoms.

@Laura I do think this will help to create more cohesion in the subcommunities. The key is that there needs to be enough group moderators to make it work. Currently, if a room is having problems, listeners or members can find a group moderator to come help. If group moderators only stick to their subcommunity, there will be fewer group moderators available for any subcommunity when problems arise. This won't be a problem, though, if there are enough group moderators.

@Probius yeah, that's a fair point.... I believe that this change would make us to find more mods for our subcommunities then, so in some ways everyone wins because we can be calmer that our subcommunity room is managing well, mods and usual members know each other and develops connection so later they are not going to be in figt when modding is needed because it's easier to listen when a friend not a stranger tells you something. I hope you get my point?

@RaCat Yes, I understand what you're saying, and I agree. It's easier to be corrected by a friend than a stranger. It's also easier for members to open up in the room when they feel like they know the mods who spend time in that room.

This seems to be a neat idea but let me please draw some things from the ground reality.
Firstly, there are dedicated Moderators for discussion/support sessions for some one the well planned sub-communities like the one i am a part of; Trauma Support SC. So the members see familiar faces everytime they come in sessions to get support. Well initially i started being a group mod for support sessions for the same SC and then became a discussion leader with coarse of time but for now i am on a break from that task due to university exams so my concern is as announced about the auto badge removal update, and with considering this idea it seems like i will get to moderate only a single room and that from the SC i am a part of but if we look closely some of em can be pop-up rooms. So now, i will have to wake up @2am (thats the time when tauma discussions happen acc to my time zone) and go to moderate, no matter what if i gotta keep my badge while before this update, i could have went to another rooms as well and completed the set criteria of maintaining my roles.

Secondly, there are situations where us listeners tend to dwell in listener rooms (LSR/LHR) and someone calls for help re moderation in any of the group support rooms or any other fellow mod asks for mod backup and most of the times those help requests get addressed because usually there are mods present but if this idea gets executed, things will be like "oh you got an emergency in Depression room, sy but i cannot mod it!" and this will only degrade the support and safety offered in member rooms. There has been a lot of trouble in group support rooms lately as you already and this one seems to be not so effective when safety is taken into consideration.

Thirdly, one of the latest campaign that was started by Kate (lovelyllama13) was to visit another room that we dont go in usually and get to know the vibes of room, and the topic along with members and that might help us discovering something new and benificial that we havent experienced before but now both the things (new update idea and the campaign) seems contradictory.

@firebolt110 Hey bolt, some interesting points there. I don't yet understand the badge auto update thing. Perhaps it would be better if instead of the instant punishment of badge removal, it could flag us for a convo with respective department heads to discuss the down time an see if removal is nescessary. Kinda creates a culture of fear of a self care break as is, not cool. Timezones has been on my mind alot lately. As we grow as a team perhaps we can run some groups with a time compatable with the other side the globe? One thing I want to bring up in this weeks team meeting I will bring up here for other teams to consider. When doing a daily check in thread, why am I partnered with someone in the same timezone as me? I might as well do the entire thread by myself. Actually I kinda do. Sundays I am here from 6am till 8pm just to cover incomming posts. My partner should be on opposite schedule as me to bring relief, not the same and just competing to answer the same posts, one always leaves. Also seperation of mod powers between group mod and one whom can edit forums seems counter productive. I've had abusive posts in Trauma forums that took me 8hours to get removed. Perhaps there lay our answer? A Trauma mod moderating alle aspects of Trauma Support not just groups or forums. Idk. I love that our team is so educated and dedicated though! Trauma Hooah!
